Click-and-collect fraud is the misuse of an online order and physical pickup process to obtain goods or money without a legitimate entitlement. It can involve unauthorized payments, unauthorized collection, or false claims after pickup. Merchants need controls at both checkout and the handoff because a completed online payment does not establish who collected the goods.

Click and collect, also called buy online, pick up in store, gives customers a convenient fulfillment option. Protect that convenience with a predictable pickup process, clear exceptions, and records that explain what happened if a dispute follows.

Separate Payment Risk From Pickup Risk

A legitimate customer may authorize a purchase but have an order collected by the wrong person. Conversely, someone may collect an order exactly as instructed even though the payment was unauthorized. These situations require different investigations and different evidence.

Keep these distinctions aligned with your broader payment fraud controls. A pickup receipt may help address non-receipt, but it should not be described as automatic proof that the cardholder authorized the payment.

Define the Pickup Rules Before the Customer Arrives

Explain where and when to collect, what confirmation is needed, and how another person can be authorized. Provide a supported process for gifts, accessibility needs, and name differences. A customer should not discover an unexpected requirement only after traveling to the store.

Choose verification appropriate to your business and product risk. If you use identification checks, explain the requirement and follow your privacy policy. Do not default to storing full identity-document images when a more limited record would meet the operational need.

A store address will normally differ from the customer’s billing address. That difference is inherent in pickup and is not, by itself, a fraud indicator. Review meaningful inconsistencies in the payment or pickup arrangement rather than applying a shipping-address rule mechanically.

Connect these rules with clear payment and checkout communication so customers receive consistent information before and after the order.

Keep Ready for Pickup Separate From Picked Up

The order record should distinguish preparation, customer notification, and physical handoff. Marking an order fulfilled when a package reaches the pickup shelf creates a gap: the system says the customer received goods before anyone has collected them.

For example, Shopify’s official pickup workflow separates ready-for-pickup preparation from marking an order picked up. Its instructions also call for confirming the order number and customer name at collection. Build your staff procedure around the equivalent states in your own system.

  • Confirm the correct order, location, and items before preparing the package.
  • Send the ready-for-pickup notice only when the order is available.
  • Check the collector against the approved pickup arrangement at handoff.
  • Record the actual collection time and the items released.
  • Send confirmation through the recorded customer channel and retain the event.

Give Staff an Exception Procedure

Common exceptions include a missing confirmation, a requested collector change, a system outage, or a customer arriving at a different branch. Tell staff which actions they can approve and when a supervisor must review. Urgency should not erase the record of who authorized an exception.

If the system is unavailable, use an approved fallback that can be reconciled later. Record the order reference, items, time, staff member, and verification completed. Prevent another location from releasing the same order before the offline record is reconciled.

When an order appears suspicious, pause the handoff according to policy and contact the appropriate internal owner. Staff should not confront or accuse a customer based solely on a risk flag. A consistent process protects both the customer experience and the quality of the investigation.

Build Evidence Around the Actual Complaint

For a non-receipt dispute, assemble the order, pickup arrangement, item-level handoff record, confirmation, and relevant customer messages. Explain how those records relate to the disputed goods. A message saying “ready for pickup” proves readiness, not collection.

For an unauthorized-payment claim, review the payment and account records as well as the pickup evidence. Use a standard evidence checklist without assuming every claim needs the same attachments. This chargeback response template helps organize a factual narrative.

Check whether support has already approved a return, replacement, or refund. Follow the refund and dispute reconciliation workflow before another team issues value. A closed support ticket does not necessarily mean a payment adjustment completed.

Review the Handoff Process Across Locations

Measure missing pickup confirmations, incorrect fulfillment states, exception approvals, repeat customer contacts, and disputes by pickup location. Review the underlying cases before concluding that one store has more fraud: its volume, products, and reporting quality may differ.

Sample ordinary successful pickups as well as disputed orders. That reveals whether staff routinely skip a control even when no complaint follows. Use the findings to improve coordination between support and payments and store training.

Store managers should own the physical handoff, while payment operations owns formal case deadlines and submission. The fulfillment evidence workflow should connect those responsibilities through a shared order reference.
